Secret Mode exceeded its 2030 business plan four months after the Sumo spin-off

Summary
Secret Mode split from Sumo Digital and Tencent in 2024 with Emona Capital backing.
Chief publishing officer James Schall says the company beat its 2030 business plan within four months.
The publisher runs two bets: high-budget IP like Star Wars: Galactic Racer and micro-budget indies like Everything is Crab.
Secret Mode increasingly takes over already-successful indies, including Chained Together and Escape the Backrooms.
It bets on long-tail revenue over a single day-one launch peak.
"There is no easy answer anymore, there's no kind of playbook. You just have to try and make yourself lucky by making the right decisions"
— James Schall, chief publishing officer, Secret Mode

Secret Mode beat its 2030 plan within four months of independence

Growth over the 18 months since separating from Sumo Digital has been phenomenal, Schall says.
The company built a business plan out to 2030 and exceeded it within roughly four months.
Tencent had been sorting 18 publishers under Sumo since acquiring the studio in 2022.
Emona Capital financed the spin-off, which Schall calls unusually clean for a carve-out this size.
"I couldn't believe how quickly the deal was done to extricate us from Sumo"

High-budget IP and micro-budget indies run side by side

Secret Mode signed Fuse Games' Star Wars: Galactic Racer in September 2024 after pitching Emona Capital.
The title launches October 6 with what Schall calls phenomenal wishlist numbers.
The publisher also backs micro-projects like Everything is Crab and co-op hits Chained Together and Escape the Backrooms.
Budget size is not a filter for what Secret Mode will sign, CEO Ed Blincoe says.
"We're not turning things down because of the size, put it that way"

Caretaker publishing extends games past their original team's limits

Secret Mode opened an internal Sheffield studio to keep producing content for Chained Together and Escape the Backrooms.
Both titles sell steady monthly units and fund their own continued development, Blincoe says.
New and returning players both drive demand for more content.
Wobbledogs is the precedent: creator Tom Astle was stuck in Early Access before Secret Mode took over release duties.

Discoverability is the threat the barbell strategy cannot fully solve

Algorithm-driven discovery pushes audiences toward what is already popular, Schall says.
Even a very good game is hard to sell in that environment.
Teenagers publishing directly on Roblox or Itch reach millions with no publisher.
Blincoe holds off on new commitments until Star Wars: Galactic Racer's results are in.
"They don't know what a publisher is... They don't even know the industry, and they're disrupting it"
— James Schall, chief publishing officer, Secret Mode
